Deciding what to automate is a balancing act between the Hamming-style pursuit of insight and the pragmatic reality of Time to Value (TTV). If you automate the wrong things, you create “automation tax”—a burden of maintenance that slows down future delivery.

The general rule of thumb is to automate tasks that are frequent, error-prone, or high-latency, while keeping manual control over tasks that require nuance, creativity, or high-stakes judgment.

1. The ROI Framework (The “Is it worth it?” Filter)

Before writing a single script, evaluate the project through the lens of LTV (of the automation itself) versus CAC (the cost of building the automation).

Automate if: $\text{Cost to Automate} < (\text{Time Saved per Run} \times \text{Frequency of Run})$.

The “Hidden” Variable: Don’t forget the Cost of Error. If a manual mistake in production costs $10,000, automation is a “security” investment, even if it only runs once a month.

These areas almost always yield a positive ROI because they directly reduce Time to Value:

The Build/Deploy Pipeline (CI/CD): Manual deployments are the enemy of TTV. Automating the path from git push to a staging environment is the highest-value technical delivery task.

Regression Testing: Use the bottom-up approach. Automate the “boring” units and integration points so humans can focus on exploratory testing.

Environment Provisioning: Using “Infrastructure as Code” (Terraform/Ansible) ensures that your “unknowns” aren’t caused by snowflake server configurations.

Avoid the trap of “Premature Automation.” Some things are better left manual in the early stages:
